You're Not Working Too Little. You're Pushing a Dead Lever: The Stagnation Breaker
When results go flat but effort keeps climbing, you're squeezing a lever that's already maxed out. Here's how to find the one that isn't.
The stuck moment. You run a home-services company doing $2.1M. Two years ago you hit $1.4M by hiring closers and spending harder on Google. So you did more of it: added a fifth sales rep, doubled ad spend to $18K/month. Revenue barely moved. You're working more hours than ever, your team is busier than ever, and the top line is flat. Every instinct says push harder. Every instinct is wrong.
When progress plateaus while effort climbs, you're almost always maxing out a lever that's already tapped out. The recipe isn't to work harder; it's to find where the constraint actually moved.
The recipe (run this today):
- Name the lever you've been pushing. Write the one input you've been adding more of: spend, reps, hours, listings, doors knocked. Be specific: "more ad spend" and "more closers."
- Check if it's still responding. For that lever, compare the last 3 units of input to the results they produced. Rep #4 vs. rep #5. The $9K ad month vs. the $18K one. If the marginal return is flat or falling, the lever is dead.
- Trace the flow to find the new bottleneck. Walk the whole system: lead → booked → quoted → closed → delivered → repeat. Find the stage where volume piles up and stalls. That backup is your real constraint.
- Move your effort to the constraint. Redirect money and attention to the stalled stage instead of the lever that used to work.
- Set a kill-switch. Pick a number and a date that tells you the new lever is working (or isn't) so you don't repeat the trap.

CONSTRAINTS: Use only my numbers; don't invent data. If a number is missing,

lever.
What it's worth. One quarter of a five-figure ad budget and a full-time salary pointed at a lever that can't move, versus the same resources aimed at the stage that's actually choking your growth.
