The Rule You Never Wrote Down Is Costing You: Dig Up Your Buried Assumptions

When a decision feels stuck for no clear reason, the constraint is usually a rule you inherited and never questioned. Here's how to unearth it with AI.


The stuck moment. You run a home-services company doing $4M a year. Growth has flatlined for three quarters. You've tried more ads, more reps, a new CRM. Nothing moves the number. The real problem isn't your tactics. It's a belief you've never said out loud: "We only serve within 30 minutes of the shop." You set that rule in year two when you had one truck. It's year nine. Nobody has questioned it since, and it's quietly capping your entire market.

That's the trap the Assumption Archaeologist digs you out of. Deep, unexamined beliefs constrain your thinking, and you can't see them because they feel like facts.

The recipe.

  1. State the stuck decision in one sentence. "We can't grow revenue past $4M."
  2. List every belief underneath it. Write down what has to be true for that statement to hold. Pricing, geography, staffing, who your customer is, how you sell.
  3. Tag each belief's origin. For every one, ask: is this a law of physics, or a choice we made once? Most are old choices wearing the costume of facts.
  4. Attack the oldest, most invisible one. Pick the assumption nobody has questioned in years and ask what changes if it's false.
  5. Run one cheap test against it. Prove or kill it with real data this month.

The AI move. Paste this into Claude or ChatGPT:

Role: You are a sharp operating partner who exposes hidden assumptions.

Context: I run a [business type] doing [revenue]. I am stuck on this decision: [describe the stuck decision in one or two sentences]. Here is how the business currently works: [3-5 sentences on pricing, geography, customers, how you sell, staffing].

Task: Excavate the buried assumptions constraining me.
1. List 8-10 beliefs that must be true for my current thinking to hold.
2. For each, label it FACT (a real constraint) or CHOICE (a decision I made once and never revisited).
3. Pick the 3 CHOICE assumptions most likely to be silently capping my growth.
4. For each of those 3, tell me what becomes possible if it is false, and give me one cheap 30-day test to check it.

Format: A table for steps 1-2, then a short ranked list for 3-4.

Constraints: Be concrete and specific to my business. No generic advice. Challenge me. If a belief sounds like a fact but is actually a choice, call it out directly.

What it's worth. One buried assumption can cap a seven-figure business for years. Finding it is the difference between another flat quarter and unlocking a market you already had the trucks to serve.
