The Renewal Save Workflow: Turn an Expiring Policy Into a Retention + Upsell Call in 15 Minutes
Renewals are the cheapest revenue an agency has, and the easiest to lose to a cut-rate online quote. This 7-step AI workflow preps a sharp, personal renewal conversation in 15 minutes so your team saves the account and finds the upsell.
The constraint. For an independent agency, the account you already have is the cheapest revenue you'll ever get, and the easiest to lose. Clients don't leave because you're bad; they leave because renewal showed up as a silent premium bump with no conversation, and a cheaper online quote filled the silence. A prepped, personal renewal call flips retention and surfaces the upsell. The bottleneck is prep time, so let AI do the prep.
The workflow (7 steps):
- Pull the renewal list. Every Monday, export the policies renewing in 45–60 days from your AMS (AMS360, EZLynx, HawkSoft). That window gives you time to act before the client shops.
- Assemble the packet. For each account, gather the expiring policy summary, the new renewal terms, and any premium/coverage changes. Mask names, DOBs, and policy numbers, and keep it all in a private/business AI workspace rather than a public model.
- Draft the renewal review with AI. Feed the packet into Claude or ChatGPT with a prompt that outputs: what changed and why in plain English, any coverage gaps, and two or three specific upsell or rounding questions (umbrella, higher limits, a line they don't carry yet).
- Generate the call sheet. Have AI turn that into a one-page talk track: the opening, the value recap, the two questions to ask, and a ready answer for "I found it cheaper online" that reframes the conversation on coverage instead of price.
- Human checkpoint (don't skip). A licensed account manager reviews the review and the numbers for accuracy and compliance before any client contact. AI drafts; a licensed human owns every word that reaches the client.
- Make the call, log the outcome. Rep runs the call sheet, then logs saved / upsold / at-risk back in the AMS so nothing falls through.
- Score it weekly. Track renewal retention rate and upsell-per-renewal every week. Now you can see whether the play is actually adding dollars.
What it's worth. Retaining one $2,500-premium commercial account you'd have lost pays for the whole month of effort, and a single umbrella or limit-bump rounding out an account adds premium at near-zero acquisition cost. Do this across a renewal book and it's the highest-ROI hour your team spends.
Caution. Client PII and policy data stay in your AMS and a private AI workspace. A licensed human reviews every renewal review and quote before it goes to a client or carrier.
